The team arrived with 190 event names, twelve of which still carried a durable device key into BigQuery. Consent-Aware Funnels reframed drop-off by consent state. After six weeks the “paid checkout” chart split into consented and declined paths. Declined users still completed orders; the old dashboard had been silently dropping them.

They did not join Atelier Year. They bought two extra Cohort Bench seats for Android and iOS leads and left with a 31-day deletion runbook. Retention looked lower on paper and more honest in the board pack.

Counsel had already frozen new tracking tickets. Bangkok Measurement Desk ran as a one-week intensive: inventory of SDK fields, a freeze list, and a first-party cohort window that did not lean on cookie life. The wallet’s “day-7 return” number fell from a comfortable story to 19%. Product kept the 19%.

Limitation we stated in the room: we did not touch paid user-acquisition reporting. Their media team still uses a separate vendor. We will not pretend those graphs are first-party.

Retention Without Fingerprints taught me to stop stitching web and app with a hashed phone. The join is gone. Support still finds accounts when a person writes in. That is the correct order.
